A hiking app that has to work where there's no signal. Offline-first architecture and a heavily tested onboarding flow produced a 4.9-star launch and 58% thirty-day retention.

The challenge

Where they were when we started.

Trailly's entire premise — trail navigation and route recording — happens in places with no reliable connectivity. Their first prototype, built by a contractor, assumed a connection and became unusable at the exact moment users needed it most.

The category is also crowded with well-funded incumbents, which meant a mediocre launch would be invisible.

Our approach

What we actually did.

Offline as the default state

We inverted the architecture. The app assumes no connection, stores everything locally, and treats sync as an opportunistic background task with conflict-free merging. Map tiles for a selected region download ahead of a hike. Nothing in the core experience requires a request to complete.

Engineer for the battery

Continuous high-accuracy GPS is the fastest way to kill a phone. We built an adaptive sampling model that drops the polling rate when movement is steady and raises it at junctions and elevation changes. Measured drain on an eight-hour hike fell from 68% of battery to 22%.

Test onboarding with real hikers

We ran three rounds of testing with actual users, twice outdoors on real trails rather than in a room. Both outdoor sessions surfaced problems no lab test would have — glove use, direct sunlight legibility and one-handed operation while holding a pole.

Testing outdoors changed more of the design than every internal review combined. You cannot simulate bright sunlight and cold hands at a desk.

The results

What changed.

Trailly launched to 4.9 stars across both stores and held it through the first forty thousand downloads. Thirty-day retention of 58% sits roughly triple the consumer app median, which the team attributes largely to the offline reliability.
